Evil Trout: Turning Free Gems into Steam Success Stories

Indie studio Evil Trout Inc. is back at it again, hot on the heels of their surprise hit, The Roottrees Are Dead. This week marks the release of their second premium title, The Incident At Galley House, a polished, paid remake of a free Itch.io detective game called Type Help. If that sounds familiar, you're not wrong – it’s the exact same ingenious strategy that put Evil Trout on the map less than two years ago.

What might seem like a calculated, low-risk business model was, in fact, a happy accident for studio founder Robin Ward. Now, with a proven track record, Evil Trout is aiming to prove that lightning truly can strike twice, turning another cult classic into a Steam sensation.

The Unconventional Genesis of Evil Trout

Robin Ward’s journey into game development didn't start with a grand strategy for revitalizing obscure Itch.io gems. After stepping away from a tech startup he founded, Discourse, Ward initially pursued his dream of crafting his own puzzle game, The Secrets Of Skellig. However, a broken arm in late 2023 forced a change of plans. Unable to program, Ward stumbled upon a post from fellow developer Jeremy Johnston on the Something Awful forums, touting his new puzzle game. This game was none other than The Roottrees Are Dead.

Born from the 2023 Global Game Jam and inspired by Obra Dinn, Johnston’s creation quickly gained unexpected traction after its free release on Itch.io. Despite limited promotion, its unique family-tree-mystery captivated players. The only hitch? Its use of AI-generated art, a common practice for free, solo projects, but one that drew some criticism. It was at this point that Ward, who had been captivated by the game during a work trip, saw its potential. He reached out to Johnston with a daring proposition: "What if I help you bring this to Steam? I'll fund new art and everything."

The $60,000 Gamble That Paid Off Big

Johnston, who had previously experienced little success despite working on commercial products and recently being laid off from Rainbow Studios, was understandably intrigued. While Ward wasn't the only one to express interest, he quickly sealed the deal by presenting a proof-of-concept for how the game could look. With Johnston facing no personal risk, he readily agreed.

Ward, in a significant act of faith, sold shares in his former company to fund the project. The budget for Roottrees came in at around $60,000, with the lion's share going to commissioning professional artist Henning Ludvigsen to replace the contentious AI art. "I didn't know if I'd make my money back, and I was prepared to lose it," Ward confessed, admitting he told his wife he could only afford to lose that much once.

Fortunately, he didn't have to. The Roottrees Are Dead recouped its entire development cost within just 48 hours of its early 2025 Steam release, becoming an instant hit. That unexpected success directly paved the way for Evil Trout’s next venture, The Incident at Galley House, which boasts a significantly larger budget of approximately $250,000.

Lighting Strikes Twice: From Text to Talk

Despite the success of Roottrees, Ward genuinely believed he wouldn't find another game of its caliber to remake. Then, in January 2025, less than two weeks after Roottrees hit Steam, he played William Rous's text-based detective game, Type Help, on Itch.io. The feeling was instant and undeniable: this was another gem.

Rous, who had spent two years on and off developing the game and had lost faith in it by the time of its release, was astounded when Ward contacted him. He hadn't even included an email address on his profile. Unlike Johnston’s initial skepticism about remaking Type Help – believing it was perfect as a text game – Rous was thrilled at the prospect. "I was more than happy to see anyone turn my text game into a flashy product if they were willing to spend the time and money on it!" he stated.

A Daring Overhaul: The Incident at Galley House

Where Roottrees' Steam version polished and expanded its Itch.io original, The Incident at Galley House is a complete transformation. Gone are the plain text transcripts of Type Help. In their place are 2D art scenes, a full cast of voice actors delivering every line, and a dramatically expanded and satisfying ending (Rous admits he was never happy with Type Help's abrupt conclusion).

Jeremy Johnston, now a full-time member of Evil Trout (having left his previous role at WB Games San Diego), played a crucial role in this overhaul. He devised a unique sci-fi gadget interface to replace the original text input. This innovative solution addresses a key limitation of Roottrees, which struggled with controller input. Ward's core aim for Galley House was to ensure it worked seamlessly on Steam Deck and, potentially, consoles, meaning a text-reliant interface was out of the question. The result is a game that feels fundamentally different from its source material, and one Johnston, despite his initial doubts about a remake, is immensely proud of.

Evil Trout's Future: Beyond the Remakes?

The Incident at Galley House is more than just Evil Trout's next release; its success will largely define the studio's future. Johnston is confident he and Ward will continue working together, but the scope and nature of their next project hinge on how well Galley House performs.

Ward has expressed a desire to move beyond the remake model and develop a game from the ground up with Johnston. They have several original ideas bubbling, and the coming months will be dedicated to exploring them. While original creators like William Rous are welcome to contribute to future projects, Evil Trout acknowledges the daunting risk of developing an "unproven" game from scratch. It's a significant departure from their current, highly successful, and surprisingly low-risk strategy.

However, as Ward's journey has shown, plans can always be upended by playing just the right game at just the right time. For now, all eyes are on The Incident at Galley House to see if Evil Trout's unique formula can once again captivate players and set the stage for their next big adventure.
